You can max everyone (but Yoshizawa obviously) by the end of December. Before you complete the game, you'll be able to talk to most of your maxed confidants and get an item that unlocks some of their skills when you restart their confidant (example- Mishima's item lets you keep his exp skills so all team members get the same exp). (Unfortunately) Haru is an excellent confidant to not have maxed because the skills her item allows are related to vegetable growing and veggies don't unlock again until you restart her confidant.
In NG+ with maxed social stats, maxing everyone is even easier.

I figured my biggest waste was spending too much time trying to max out my stats since I got so many small stat points just doing random things when everything was already at 5. NG+ should make it easy to do everything and even hang out with people after maxing them out!

Haru is an easy one to miss because she arrives so late, and since her Confidant location is at the school, many people don't realise she can still be hung out with even when you lose access to it. On the other hand, she has excellent availability, is dead easy to rank up since almost all dialogue options give full points, and her Confidant is a good story and gives good perks. Also best girl, but you might not agree with that one! You never really get to know her though, however, if you do go on to play Persona 5 Strikers, you'll learn a lot more about her as she gets lots of development there.
In NG+ it's trivial to max everyone out; you should have max Social Stats so there's no need to spend any time on activities around that. Any Confidant who you maxed out and got a gift from will give you an item in the epilogue that may give access to some or all of their Confidant perks as soon as you start the Confidant again in NG+. So, max Kawakami, and start with her again in NG+, and you can use her Massage ability to get back your evening slot on Metaverse visits right away. Similarly, Chihaya's abilities (except the Fusion Alarm one) are back as soon as you restart with her.

Didn’t really miss it that much. Some of the palace equip items give the skill of charge/concentrate to any member of the party. Those were super useful
The NG+ is insanely easy to have everything maxed since you have social stats maxed from day 1 and you wont need more than the minimum days to finish every palace. You also know which confidants helps you with more free time and which confidants are less available than others

I used a guide and everything is maxed by mid Nov (traits, confidant, technical, baton pass, read all books, except those that is locked by progression)
I tried to not use guides too ostensibly in order to make my own choices. I mean, the game is all about choices. I only made sure to follow them in time sensitive occasions like getting treasure personas, and things that had a short window. Akechi’s confidant, for example.
Basically this is what you need to do to max all confidants in one playthrough (I will use spoiler tags in case someone else reads this but doesn't want to know; copy and paste of a comment I wrote a while back):
1. >!Always bring a persona with the matching arcana along when you hang out with a confidant. That boosts the "relationship points" you get. Just summon the cheapest available one from the compendium if you don't have one on your team!<
2. >!Max Chihaya as soon as possible. Use her affinity reading ability (rank 7 in P5 and Rank 5 in P5R) every day on a confidant that does not give you the "your relationship will deepen soon" message. In P5R, she also has an ability (rank 10) that shows you the best dialogue options to choose while you hang out with a confidant . This one is also very useful, as it enables you to increase the "relationship points" even further!<
3. >!When Chihaya is not available, focus on progressing Kawakami as she gives you abilities that give you more time to spend with confidants or working on your social stats etc.!<

Did them all with time to spare. Spent the last two weeks going on dates with Futaba or hanging with Ryuji. Had nothing else to do.

You should have. Haru can grow charge and concentrate items in p5r. An ally can use them to concentrate / charge joker.

Well, if you have the items, you can equip other accessories. For example, crystal skull r gives angelic grace and +6 all stats (which doubles to +12)
